I saw a hackathon for yeswiki and it worked quite great. Devs who usually worked far aways in various countries meet each other IRL, talked about their daily life, then discussed about their project, technological choice then coded during the whole week-end.
Honnestly, i think it is great way to know each other, have fun. As long you don't put an absurd deadline.
If you are into text based chat with lot channels & topics and the ability to move discussion into a topic, i would recommend zulip. I find it better than Matrix.
Yeah the wiki is basic but it does its job. I enjoy a lot creating wiki and create lot ressource. It takes time but overtime it will be very valuable. :3
If you are interested, you can invite sopuli to create piefed instance if they haven't. There is lot cool feature that will boost your experience.

The account on jlai.lu allow ya to use local shorting so you can switch to french content or english easily as we do.
A flux, is a piefed feature, this is a multicommunity. They can be public (shared to everyone) or private. So you can create flux based on countries, language, whatever come to your mind...on subcribe to an available flux, import existing one to your piefed instance...
That's why we moved our french communities there, on jlai.lu. so if you have a jlai.lu account, you can set your timeline to local and then every news will be french.

You are right we shouldn't explain federation. But tell them for example with PieFed, they can watch peertube video, comment to mastodon group...but not federation. For me, it is the strongest point of the fediverse.
As for the instance, it would be great if they have an instance picker : what are your language ? Favorite topic ? Then give them several instance.
Yes but the problem is the centralization and they may want an instance with their own language and culture. I think LW is too big and should be redistributed to other instance. But it is also a good starting pack. :)
